USAA ... The Disney of Banking?

As a life rule, many people ask, "What would Jesus do?"  As a marketer, I typically ask myself, "What would Walt do?"  As bankers, we should all ask, "What would USAA do?"

In 2006 I left a Marketing role at a credit union and came to MarketMatch. Still, 7 years later, I'm a fiercely loyal CU member. They have my mortgage, home equity, 2 auto loans, checking, savings, credit card and some investments. But when I decide to leave, I'm going taking my accounts to USAA.

I have USAA home and auto insurance and, to me, they are the Disney of banking. Maybe that's why, in a 2011 Forrester report, USAA was found to lead our industry with 3.5 products per member, with Navy Federal Credit Union close behind with 3.1.

How can you see these kind of results?

Focus on Service, but Don't Forget Sales
USAA averages 3.5 products per member while Wells Fargo, a sales machine, "only" has 2.6 products per customer. What's up with that? In my opinion it's a slight deviation of focus.

I've shopped many a Wells Fargo for clients all over the country and they have an outstanding sales model.  USAA, on the other hand, has an outstanding SERVICE model.

I've been a USAA member for 19 years and in that time, I've NEVER met a single employee face-to-face. Yet, I still consider them the greatest service company that I do business with.

The USAA Way: Like Disney, the primary driver is the member experience. Focus every single member interaction on service first! Service leads to trust and trust leads to sales. Then ask simple questions at every interaction and suggest products related to individual responses. It's that simple. The unspoken steps here are: 1) Listen and 2) Care!


Bundle Products
Customers often walk in the door or come to your web site inquiring about a product.  The successful institutions don't focus on one product at a time, they focus on clusters.

Here are some examples:
Debit cards, online banking and e-statements are not "cross sells" to a checking account, they are access points and should be as assumed as ordering checks.

As soon as your customer closes on that mortgage and moves in, they're going to start filling their new house with ... new stuff!  Help them by bundling a credit card with every mortgage. If they're good for $100,000+, they're also good for a couple extra grand on a credit card. And it should go without saying that your mortgage customers should have an automatic referral to any insurance offerings.

Every single commercial account has a decision maker with a personal account. Do you have them both?  How can you package the two to give you an advantage?


Blowup the Silos
I have a client who, when talking about referrals from the mortgage department to retail, is concerned about getting the customer's "permission" to call. What I sometimes need to remind them is that customers don't bank with a department, they bank with an institution.

Rarely does someone bank with XYZ Mortgage, or ABC Insurance ... they are going to XYZ Credit Union or ABC Bank.

What USAA does REALLY well is communicate internally. My auto insurance contacts may not have all the answers about retail checking, but they're certainly not shy about asking me if I'm interested.

Many of you offer a lot of products. I'm not saying that every employee has to be an expert on every product, but they should know everything that you have to offer and know how to get someone to the right contact within one transfer.

When you want to focus on improving what you do, spend some time at USAA.com.  Look at their Life Stages or their Advice Center.  Notice, though they likely offer a lot more services than you do, how simple their website is to navigate.


Think about it.  USAA has 3.5 products per member among more than 9 million members ... and no branches! They are killing us and they only have the computer and phone to build a relationship. Imaging what we could do with our world-class, face-to-face interactions if we took a few pages from USAA's playbook. We could become the most magical banking place on earth.

Most of us, like most every other Monday, are attending staff meetings ... and management meetings ... and meetings on when to have our next meeting.  

We are gazing at our calendars, as we drain another cup of coffee, trying to figure out how the heck we're going to get everything done this week.

But Mondays in December are a bit different, aren't they?  It's not just what can we get done this week.  On these special Mondays, we're thinking about what we can get done next YEAR.

On any given day, there are a million strategies that you can focus on. The trick is to identify the handful of strategies that you should focus on. 

Our Approach
Strategic planning chart
We recommend you start with the desired end results and back into the most relevant and impactful strategies to help pin-point the focus and maximize the available resources.

  • Identify no more than 3 core objectives for your credit union or bank.
  • Most growth-oriented objectives typically have 3 parts: Acquire new accounts, Grow or expand existing accounts and Retain existing accounts.
  • Identify the 3-5 most impactful tactics to fill these 9 buckets.
It's really that simple.  If a new opportunity doesn't fit into this chart, it's not a priority.  If a new "fire" doesn't affect this chart, it's not a priority.  If a new idea doesn't enhance this chart, it's not a priority.

At the end of the day, if you stay focused on this chart, you should drive MOMENTUM for your institution.

At the end of the year, if you complete each tactic on this chart, you should experience the RESULTS that will achieve your core objectives and drive growth for your institution.

What's The Big ROIdea?


Most of us know ROI as:

Return on Investment = (Incremental Profit - Marketing Investment) / Marketing Investment

But you can take it soooo much further! 

I would argue that you can’t have a great ROI calculation without a great…

Results Oriented Idea … or ROIdea


So, how do you get a great ROIdea?

Objectives
Every Result Oriented Idea starts with desired RESULTS.  At MarketMatch, we always say that there are a thousand things you CAN be doing as a marketer … what are the handful of tactics you SHOULD be focused on?


Cause & Effect:
Your work needs to make something happen to reach your objectives.  Make your target feel something.  Encourage them to interact with your brand and product.  Motivate them to make a decision and get off their couch.

Less You … More Them
Yes, your communications needs to be about your brand and product.  But more importantly, it should be about your audience.  If you want to cause momentum and generate results, you need to speak to your target’s needs, wants, desires and dreams … then tell them how your brand fits in.  This philosophy fits from ad messaging, to point-of-sale communication to staff training.

Scare the Hell Out of Them
In my ad agency days, we had a creative director that expected his team to, “Give ‘em one idea that will scare the hell out of them.”

Keep in mind, your audience will see more than 5,000 advertising messages today!  What will make YOUR’S stand out?

If it doesn’t scare you a little bit – it’s likely a cookie-cutter, boring, non-impactful idea … clearly not results oriented.

Measure, Measure, Measure
To be successful, all Results Oriented Ideas need … well … results.  Now is the time to see if you’ve impacted those objectives that you laid out earlier.
  • Was there a sales lift over the months prior to the campaign?  How about the same months of the previous year?
  • What was the difference between increased applications and increased new accounts?
  • Did growth come from existing customers or new?  Which did you want?
  • Would the community name you in the top 3 in an unaided awareness survey?  Would they name you first?  How does that compare against a pre-campaign baseline?

Rabbit Season, Duck Season

“ObamaCare...”
“RomneyCare...”
“We’re growing...”
“The sky is falling...”
Blah, Blah, Blah

We are smack-dab in the middle of the 2012 episode of “Rabbit Season, Duck Season!”

Think about it … no one really knows the truth, there is no compromise and, in the end, you know someone’s going to get their duck bill blown off.

There’s a similar Rabbit Season, Duck Season that’s been playing for years with credit unions and community banks.


In full disclosure, we help both credit unions AND community banks to improve their marketing.  And, aside from some basic, structural and colloquial differences, we are all VERY similar … and VERY concerned about each other.

From one perspective, I get it.  There are roughly 15,000 total banks and credit unions in America.  Of those, about 12,000 are classified as either community banks or credit unions:
  • More than 5,000 community banks (Independent Community Bankers of America)
  • More than 7,000 credit unions (Callahans’ Peer-to-Peer)

From a sheer numbers perspective, there is a lot to be concerned about.

However, combined, credit unions and community banks only hold about 15% of all assets in the US:
  • $1.2 trillion for community banks (Independent Community Bankers of America)
  • $963 billion for credit unions (Callahans’ Peer-to-Peer)

While the “Big 4” banks alone: Bank of America, Citi, Chase and Wells Fargo hold 39% of consumer deposits. (Federal Reserve System)


So, today’s discussion … do we spend time and budget resources fighting for 15% of a market against a competitor who’s VERY similar to us, or do we position ourselves against the big, “impersonal” Goliaths and try to get a slice of the larger pie?

The answer, as always, will differ from market-to-market:
  • Who has the market share?  Review the FDIC and NCUA deposit data and see who your market is banking with.
  •  Are there growth trends?  Is there a mid-level payer who is building branches, increasing online access and making waves in your market?
  • Measure awareness.  With a quick phone survey, you can understand who your market thinks of when they think of banking.  Are you in the top 3?
  • What’s the marketing activity?  We will never have the total marketing budget of Wells Fargo or Bank of America, but what are the competitors doing in YOUR neighborhood?  If Chase is dropping a huge media buy in your market, you need to consider how to compete against it – or to simply ignore it and focus elsewhere.
In the end, you have to pick your battles and you’ll ultimately have to steal business to grow.  Who has the member/customer-base that you want?  Which one or two institutions should you position yourself against?

As community-centric institutions, credit unions and community banks will ALWAYS have a story to tell compared to the big-banks.
